How to set a profitable free shipping threshold
The Problem
Free shipping drives orders but kills margin if threshold is too low. Too high and customers won't reach it (abandoned carts).
You know "free shipping" works — it's table stakes in eCommerce. But where do you set the threshold? Too low (₹500 when your AOV is ₹800) and you're absorbing shipping costs on tiny orders, bleeding margin. Too high (₹3,000 when your AOV is ₹1,200) and customers abandon because it feels impossible to reach.
Most merchants guess. They copy a competitor ("₹999 worked for them"), round to a nice number ("₹1,500 sounds good"), or just panic and offer free shipping on everything. None of these account for your actual economics: shipping costs, margins, or customer behavior.
The wrong threshold either kills profitability (absorbing shipping on low-value orders) or kills conversion (customers won't add enough to qualify, so they leave).
When This Applies
Recommended For
- •Current AOV ₹500-₹3,000
- •Shipping costs eating into margin
- •Want to increase basket size
- •Currently offering free shipping OR considering it
Not Recommended For
- •AOV already >₹5,000 (free shipping is expected, not a lever)
- •Digital products (no shipping to optimize)
- •Shipping costs negligible (<2% of AOV)
Recommended Approach
The Math
Example: Current AOV = ₹1,200 Average Shipping = ₹80 Optimal = (₹1,200 × 1.3) + ₹80 = ₹1,560 + ₹80 = ₹1,640
Round to psychological price point: ₹1,499 or ₹1,599
Why 1.3x (30% buffer)?
- High enough to drive meaningful upsells (customers add items)
- Low enough that 30-40% of customers can reach it without frustration
- Profitable even when absorbing shipping costs
The Goal
You want 30-40% of orders to reach the threshold. If fewer reach it, threshold is too high (wasted opportunity). If more than 50% reach it, threshold is too low (leaving money on table).
Calculation Examples by AOV
| Current AOV | Shipping Cost | Formula | Optimal Threshold | Round To |
|---|---|---|---|---|
| ₹800 | ₹70 | (800 × 1.3) + 70 | ₹1,110 | ₹999 or ₹1,099 |
| ₹1,200 | ₹80 | (1200 × 1.3) + 80 | ₹1,640 | ₹1,499 or ₹1,599 |
| ₹2,000 | ₹100 | (2000 × 1.3) + 100 | ₹2,700 | ₹2,499 or ₹2,699 |
| ₹3,500 | ₹120 | (3500 × 1.3) + 120 | ₹4,670 | ₹4,499 or ₹4,699 |
Step-by-Step Setup
Calculate your current average order value (AOV)
›Last 30 days of orders
›Total revenue ÷ Number of orders
›Example: ₹3,60,000 ÷ 300 orders = ₹1,200 AOV
Calculate your average shipping cost
›Total shipping costs ÷ Number of orders
›Example: ₹24,000 ÷ 300 = ₹80 average shipping
Apply the formula
›(AOV × 1.3) + Shipping Cost
›Example: (₹1,200 × 1.3) + ₹80 = ₹1,640
Round to psychological price point
›Use ₹X99 endings (₹1,499, ₹1,599, ₹2,499)
›Feels more achievable than round numbers
›Example: ₹1,640 → Round to ₹1,599
Set up threshold in your Shopify settings
›Shopify Admin → Settings → Shipping and delivery
›Create shipping zone → Add rate → "Free shipping on orders over ₹X"
›Or use app-based dynamic shipping bars
Add visibility across site
›Cart page: "Add ₹X more for free shipping"
›Product pages: Banner or badge
›Checkout: Progress bar showing proximity to threshold
Test for 2 weeks
›Track: % of orders reaching threshold
›Track: AOV increase
›Track: Cart abandonment rate
Optimize based on data
›If <30% reach threshold → Lower by 10-15%
›If >50% reach threshold → Raise by 10-15%
›Sweet spot: 30-40% reach threshold

Common Mistakes to Avoid
Setting threshold = current AOV
Customers already at threshold naturally
Example: AOV ₹1,200, threshold ₹1,200 → No behavior change
Fix: Set at 1.3x AOV (₹1,560 in this case)
Making threshold invisible until cart
Missed opportunity to drive larger baskets earlier
Fix: Show badge on product pages, homepage banner
Threshold too high for your category
Customers abandon because it feels impossible
Fix: Stay within 1.2-1.5x of current AOV
Not adjusting for high shipping costs
If shipping is ₹200, you MUST add it to threshold
Otherwise you lose money on every "free" shipment
Offering free shipping on everything (no threshold)
No incentive to increase basket size
Fix: Set a threshold, even if it's low (₹799)
Never testing or adjusting
Customer behavior changes over time
Fix: Review monthly, adjust quarterly based on data
Complex thresholds (tiered or conditional)
Confuses customers, reduces effectiveness
Fix: One simple threshold, clearly communicated
